Once medical devices leave the warehouse, inventory management becomes a moving target shaped by hospitals, field representatives, surgical cases, consignment arrangements, and products that may change hands several times before they are ever used.
A surgical representative knows a particular implant exists. The question is where.
It might be sitting in a hospital consignment cabinet, riding in another representative’s trunk, packed inside a loaner tray headed toward tomorrow’s procedure, or waiting at a different field location after a transfer. Meanwhile, the manufacturer may still own the product, its expiration date is getting closer, and nobody wants to discover a tracking discrepancy after the surgical case has already taken place.
That scenario illustrates why medical device inventory management requires a different mindset from conventional warehouse control.
When Inventory Leaves the Warehouse
Inside a warehouse, products generally move through controlled locations and established processes. ERP and warehouse systems can provide a strong record of what arrived, where it was stored, and when it left.
Field inventory is different.
Medical device manufacturers may retain ownership of consignment inventory even after it reaches a hospital. Products may also be distributed across representative inventories, field offices, loaner trays, surgical kits, and other locations far removed from the warehouse. That makes consignment inventory management particularly challenging because physical custody and manufacturer ownership are not always the same thing.
This creates a custody problem as much as an inventory problem. A useful medical inventory management system must account for where products physically reside, who has them, and how they move between representatives and field locations.
For manufacturers, that visibility becomes particularly important when products require lot, serial, and expiration tracking. A transfer that looks minor operationally can create a significant data gap if the system of record does not capture it.
The Surgical Case Changes Everything
Medical device inventory does not simply move from storage to a customer in a predictable order. Loaner trays and surgical kits may circulate between facilities, products may be used during procedures, and unused items may return to the field.
The inventory record therefore needs to follow the real-world workflow.
When product usage during a surgical case is recorded accurately and quickly, operations and billing teams have better information about what was consumed. When that information remains trapped in spreadsheets, text messages, or disconnected systems, billing can become more difficult because the physical event and the inventory record no longer align cleanly.

Warehouse-focused systems face a different limitation: they may remain excellent at managing controlled facilities while offering less detail about what happens after inventory enters the field.
